Know If They Read Your Proposal: Tracked Documents in HubSpot

You sent the proposal on Monday. It is Thursday. You still do not know if anyone opened it.

When you attach a static PDF to an email and hit send, you lose all visibility the second it leaves your outbox. Your sales rep sits around waiting, guessing whether the buyer is reviewing the numbers, forwarding it to their team, or ignoring it completely.

In military operations, sending a recon team out with a broken radio leaves leadership blind. In business, sending a sales proposal without tracking turns your pipeline review into a guessing game.

Here is how to use HubSpot tracked documents to see exactly who read your proposal, how long they spent on each page, and who else is involved in the decision.

Stop Sending Static PDF Attachments

A static attachment gives you zero data back. When a deal stalls in the proposal stage, a lack of visibility forces your reps to send weak, generic emails asking if the prospect had a chance to look things over.

Leaving deals to sit untouched without real context is a classic example of The Difference Between a CRM and a Revenue Engine. A basic CRM just logs that an email was sent on Monday. A revenue engine tracks the buyer’s actual behavior after the send and tells the rep what to do next.

To fix this, stop attaching raw files directly from your desktop. In your HubSpot portal, click Sales in the main navigation menu, then select Documents. Click Upload document, choose a file from your computer, and upload your proposal directly into the system.

Once the file lives in HubSpot, it stops being a dead attachment and becomes an active tracking link.

Lock Down the Viewer Settings Before Sending

Uploading the file is only half the setup. How you configure the sharing settings on the contact record determines whether you actually get clean data back.

Open the contact record for your buyer. Click Email, select Documents, and pick your uploaded proposal from the list.

Before you send the link, check the two toggle switches on the screen.

First, keep Require an email address turned on. Buyers rarely make decisions alone. When your main contact forwards the proposal link to another stakeholder, this setting forces that forwarded reader to enter their email address to say who they are before the document opens.

Second, turn off Allow download. If the prospect downloads the PDF to their computer, they read it offline. Turning off downloads ensures the buyer reads the proposal directly inside HubSpot’s tracked viewer.

Click send. On the buyer’s side, they read the proposal right in their web browser, while your name and a “Let’s meet” button sit right at the top of the screen. If you want to make sure that meeting button works properly, read our breakdown on Stop Chasing Meeting Times Over Email: Booking Links in HubSpot.

Read the Page Data to Guide Your Follow-Up

Once the buyer opens the link, the guesswork ends.

Back in HubSpot, the document shows the exact number of visitors and total views. For example, it might show one visitor and two views. Click Details to see the exact breakdown.

You see every single page of the document and how many seconds the buyer spent on it. Suppose on this view, the buyer spent the longest amount of time on page two, which covers scope and investment.

That data sets your next move. Skip the generic “just checking in” email. Pick up the phone and call the buyer specifically about scope.

One critical rule for your team: never open a call by saying “I saw you read it.” It puts the buyer on the defensive. Use the page data to guide the conversation naturally, not to announce that you are tracking their screen.

Turn Document Views Into Pipeline Action

Always send your proposals as tracked links. The specific pages the prospect reads set the agenda for your follow-up, and any new viewer that appears on the log tells you who else is deciding on the deal.

Having the data is great, but your team still has to act on it. When sales reps get busy, follow-up starts slipping and warm proposals go cold. That bandwidth gap is Why Execution Capacity Is What’s Killing Your Pipeline. Tracking only drives revenue if someone follows through while the buyer is actively reviewing the scope.
